The Four Stages of Commercial Maturity (And How to Know Which One You Are In)

After working with 40+ technology founders, we identified four distinct stages in how B2B companies develop their commercial systems. Understanding your stage is the first step to building the right architecture.

Over five years of working with B2B SaaS, AI SaaS, and IT services founders, we noticed something consistent: companies do not grow randomly. They move through predictable stages of commercial development — and the work that unlocks growth at Stage 1 can actively limit you at Stage 3.

We call these stages the Commercial Maturity framework. Here is what they look like in practice.

Stage 1 — Commercial Discovery (Score: 0–25) At this stage, growth is opportunistic. You close deals, but you cannot explain precisely why you win or lose. Your ICP is broadly defined. Your positioning shifts depending on who you are talking to. Every large deal requires founder involvement because only you can make the commercial case.

Stage 2 — Commercial Clarity (Score: 26–50) You have built something genuinely valuable and have proof. But your commercial story is not mature enough to scale. You win through referrals and warm introductions, but cold or warm outbound underperforms. You are not yet able to replicate your sales process through a team.

Stage 3 — Commercial Momentum (Score: 51–75) Your commercial thinking is clear. You know who you are for, what problem you solve, and how to position against alternatives. The challenge now is repeatability. Execution is still inconsistent across the team. You are building systems to scale what is working.

Stage 4 — Commercial Excellence (Score: 76–100) You have a strong commercial foundation and the shift is from creating growth to scaling it. Your pipeline is consistent, your team can sell without you, and your focus is on improving conversion rates and market expansion.
